In 2010, Eldorado Fresh faced what seemed like an insurmountable challenge. Three consecutive hailstorms had devastated its open-land lettuce fields, leaving founder Ivo Rugani with a farm struggling to survive. Rather than accept defeat, Rugani saw an opportunity to rethink the farm’s future. What began as a setback became the turning point that would transform Eldorado Fresh into one of South Africa’s most innovative and influential farming operations.
Today, 15 years later, Eldorado Fresh is the country’s largest producer of hydroponic iceberg and speciality lettuce. It supplies a significant portion of the national market and was named Shoprite Group’s 2025 Supplier of the Year in the Fresh Produce category. The farm’s journey highlights resilience, innovation, and the power of strategic partnerships in modern agriculture.
The repeated hail damage made traditional open-land lettuce farming unsustainable. Rugani committed to a bold solution: converting the farm to mid-tech hydroponics, a method rarely used for iceberg lettuce at the time. Hydroponics gave the farm precise control over temperature, moisture, and nutrients, reducing water use and enabling consistent, year-round production. What started with four hectares in 2012 has grown to 50 hectares. A state-of-the-art vacuum cooling system chills lettuce to 2°C within minutes, preserving freshness and shelf life. Today, Eldorado Fresh supplies roughly half of South Africa’s marketed iceberg lettuce, alongside speciality varieties and celery, positioning the farm as a key national supplier.
The farm’s success required more than technology; it needed the right partner. Freshmark, the Shoprite Group’s fresh produce procurement and distribution arm, recognised the potential of Eldorado Fresh’s hydroponic approach. “When we reached that tipping point, we approached the Shoprite Group with an idea that must have felt unconventional,” Rugani recalls. “They didn’t just listen, they saw how it could strengthen both our business and their supply chain.” With shared investment and commitment, Eldorado Fresh doubled its hydroponic capacity in 18 months, demonstrating strong market demand for reliable, high-quality lettuce. Pieter van Zyl, Freshmark’s Divisional Head Buyer, commended the farm’s discipline and innovation: “Their consistency and commitment to quality show what’s possible when farmers innovate and retailers support that innovation.”
Hydroponics has not only boosted production but also created employment opportunities. Eldorado Fresh employs up to 500 workers in Vlakplaas, Gauteng, with roles in climate control, crop monitoring, nutrient management, and equipment operation. “Our employees are the backbone of our company,” Rugani says. “This method requires precision and teamwork.” The farm also benefits neighbouring smallholders. Surplus leaves are used as animal feed, and consistent year-round production contributes to local food security.
Hydroponics offers predictability and water efficiency, and Eldorado Fresh is further investing in sustainability. The farm operates on the national power grid, backup generators, and a new 1.5MW solar installation, reducing carbon footprint and operational risk.
Being named Supplier of the Year reflects the farm’s 30-year relationship with the Shoprite Group and the dedication of its workforce. Rugani emphasises the combination of vision, discipline, and partnership that drove Eldorado Fresh’s success. “Eldorado Fresh didn’t just rebuild; they transformed,” van Zyl adds. “Their journey is an example for all South African farmers.”
Rugani’s advice to fellow growers facing adversity is clear: focus on your craft, expand carefully, reinvest consistently, and remain open to learning. “It’s the small details that build the legacy,” he says. Eldorado Fresh’s story demonstrates that adversity can become a catalyst for innovation. Through hydroponics, strong partnerships, and sustainable practices, the farm has redefined lettuce production in South Africa and set a benchmark for the future of agriculture.
